A useful cost estimate behaves less like procurement and more like managerial accounting under uncertainty. The aim is not perfect precision but a model that stays meaningful as evidence arrives from pilots and early production.

Unit economics first, then architecture

AI business cases become clearer when expressed in unit terms: cost per claim processed, cost per invoice handled, cost per compliance case closed, cost per customer retained. The question shifts from: what does the platform cost, to: what is the cost to change a unit of work without increasing risk?

New roles appear, even if titles do not

AI implementation tends to create work that did not exist in classic IT change: prompt and policy design, evaluation harness building, human-in-the-loop design, incident response for model behaviour, and supplier assurance for model updates. These responsibilities must be owned, even if they are distributed across existing roles.

A subtle shift is that governance must enable learning, not only constrain behaviour.
